Walk one normal week from the first phone call through vehicle delivery. Use actual counts where you have them.

Shop: ____________________Date: ____________________

1. Opportunity and booking

Incoming calls and web leads receive a timely response.
The team knows how many opportunities become appointments.
Appointment capacity reflects the work the shop can actually produce.

2. Arrival and inspection

The team tracks which appointments arrive and which do not.
Inspections are completed consistently for eligible vehicles.
Findings reach the advisor while there is still time to contact the customer.

3. Presentation and approval

Estimates are presented promptly and clearly.
Safety, maintenance, and optional work are prioritized for the customer.
Approved, declined, and deferred work is recorded consistently.

4. Capacity and completion

Approved work is matched to available technician capacity.
Parts delays and blocked work are visible before they disrupt promises.
The shop reviews where expected revenue was lost each week.

What to do next

The first stage with repeated “Sometimes” or “No” answers is usually the constraint. Fix that handoff before adding more demand; more leads will not repair a broken path from opportunity to completed work.

One constraint to address first
